There’s a tempting narrative in enterprise AI right now: that AI agents are “digital employees” — autonomous, reliable, and ready to scale your workforce without scaling your headcount.
The reality is more nuanced. They are high-velocity interns. Smart enough to be convincing, even when they are wrong.
The accountability gap
When an AI agent makes a costly decision — sends the wrong data to a client, approves a transaction it shouldn’t have, or generates a compliance report based on incomplete information — whose name goes on the incident report?
This isn’t a hypothetical. As organisations rush to deploy AI agents across Microsoft 365 Copilot, Power Automate, and Copilot Studio, the accountability gap widens with every new automation. The agents don’t pause to ask whether they have the authority to act. They act because they were designed to.
The modernisation paradox
Granting authority without appropriate oversight has industrialised risk alongside business progress. The same capabilities that make AI agents valuable — speed, scale, autonomy — are precisely what makes them dangerous when ungoverned.
An agent that can process 10,000 documents per hour is impressive. An agent that can process 10,000 documents per hour without anyone checking whether it should have access to those documents is negligent.
Security, control, and compliance are more important than ever
This is where the conversation shifts from innovation to governance. When systems exceed human judgment capacity, the controls around them must be proportionally stronger:
Data classification — Before an agent touches a document, the document must be classified. Sensitivity labels, DLP policies, and access controls aren’t optional extras — they’re prerequisites.
Identity and access boundaries — AI agents inherit the permissions of the accounts they operate under. If those accounts have excessive access, so do the agents. Privileged Identity Management, Conditional Access, and least-privilege principles apply to automated workflows just as they do to human users.
Audit trails — Every action an AI agent takes must be logged, attributed, and reviewable. When the auditor asks “who authorised this action?”, the answer cannot be “the bot did it.”
Human-in-the-loop checkpoints — Not every action needs human approval. But consequential actions — data sharing, financial transactions, compliance attestations — require a human decision point. The speed of automation must not outpace the speed of governance.
The real question
The question isn’t whether to deploy AI agents. The productivity gains are real. The question is whether your organisation has the governance framework to deploy them responsibly.
Judgment doesn’t scale automatically with capability. And when accountability isn’t designed into the system from day one, it becomes ambiguous — which is exactly where risk hides.
Security, control, and compliance aren’t obstacles to AI adoption. They’re the foundation that makes AI adoption sustainable.
